gear lube leak

I have a johnson tn 26, it was leaking gear lube from the shaft seal, I put in a new seal, still leaks, any sugestions? new shafts are not available I"m sure.

I think thats the problem, the shaft has some slight grooves were the seal rode, I cleaned it up the best I could, but I dont want to sand it to much.

A sleeve is one choice, however, if there's room on the shaft that's not grooved, just install the seal(s) so they don't land in the grooved area. Just like having a new shaft. And don't sand the shaft!

BTW, which shaft (drive shaft or prop shaft) and how do you know which is the leaker? Did you do a pressure and/or vacuum test?
