81' 25hp lower unit gear set

I've been trying to find a gear set but haven't had any luck. I need the foward, drive, and reverse gear. Thanks in advance!

The model number is J25RCIM. I've found a few places since posting that have the parts but man, they are expensive. I'd like to try to find a good used lower unit but haven't had any luck locating one. Any ideas?

Here's TDs infamous list of salvage yards.

Ebay will probably be your best bet if you can wait for the right deal to come along. I have the same motor and came across some NOS (new old stock) last year at a decent price so I snatched it up.

They don't come cheap unless you can find a good parts motor with the parts that you need in good shape.

1977-84 should work. They went through hub exhaust in 1985.

A complete unit from 77 up will bolt on but the internals was changed in 1979, they went to bearings instead of bushings on foward gear and the housing & foot are different. Parts from a 1984 back will fit....
