So still working on this 98' 120hp Force I got, I think it's all Mercury from the powerhead down, Lower and mid looks like Merc. Anyway....its a 25" shaft. I was wondering if you can remove that 5" block between the lower and the mid and how hard would it be to change it to a 20" shaft?

First you'd need a short drive shaft. About $450 new. Then the tools to shim it when you reinstall.
Or look around for a complete unit.J

You also need short studs. The spacer is held on long 6 inch studs

Gotcha, almost be better to find a good cheap used jack plate on Craigslist or something. Nice simple motor though, not a whole lot to go wrong on it. Took me all of about 15 minutes to remove and replace the carbs on it. Takes me longer than that just to remove the carb on my 25 merc. Motor has 150psi compression on all 4 cyliners, working on getting it ready to start after sitting in a garage for 2 years.
