1958 25hp buccaneer Carb settings and not pumping water!!

Hi Everyone,
I got the old girl started but I'm having a few problems:

1) It's not runnning real good. Does anyone know the initial carb settings for these motors?

2) It doesn't seem to be pumping any water out the port on the back. It stirs up the water pretty good but nothing out of the port on the back. I'm guessing the impeller is bad? Anyone have the steps to change it?

Remove the oval plate from the side of the midsection, and disconnect the shift rod inside. Remove bolts and pull lower unit off. The water pump will be right in front of you.

3/4 turn on high speed, 1 1/2 turns on slow speed. Adjust from there---while running on a boat on the lake.

I dug a little further and got the lower unit and sure enough the impeller is junk. I did notice some water in the lower unit but when I took it apart there was no gasket between the lower unit and mid section..... I'm guessing there needs to be one right? I just had it running in a trash can so I'm thinking the water came in through the seem since there was no gasket. Any thoughts? Maybe the guy before me took it apart......???? Thanks Again!

There is no gasket there. Any water in there is destined to go out the underwater exhaust anyway.

How does water ussally get into the oil in the lower unit?
