1973 18hp evinrude issues with starting

I have an 18hp evinrude from 1973. I just redid all the seals on the gear case and put a waterpump kit in it.

Put it all back together and filled with new gear lube. Dropped her in a barrel and she started second pull.

It ran really nice in fwd/neutral/reverse. it stalled out in slow on the tiller and now it wont start again.

It is tough to pull the rope and kind of makes a popping sound. I also noticed black stuff (carbon im thinking) coming from the exhaust hole. the black stuff only appeared in the water after trying to pull start it a dozen times or so.

Any ideas?

Did i put the impeller in backwards maybe? or the drive shaft not sitting right somehow?

I would start with some basic tests, spark and compression. If they check out OK, squirt some fuel mixture into the carb. That should tell you if you have a ignition or fuel problem.

after it stalled did you pull the plugs...and maybe have the wires reversed now? just a thought.

I didnt check the plugs I have zero experience with outboards.. so all i did was play with the choke and keep pulling.

I managed to get it running and now its running decent . but stalls in slow on the tiller. I'm assuming this is a timing or carb adjustment.

I might have to post a new thread "stalling in slow on the tiller handle" or something to that effect.

1. Check compression
2. Check spark.
3. If you have good compression and spark, then it's time for a carb clean/rebuild.
