This boat and motor was given to me by my Grandfather because he no longer used it and could see putting any money into something he didn't use.

Here is what I know. Prior to the motor going bad it was becoming harder and harder to crank. When it did crank it was sluggish on the bottom end but ran fine once you got on plane. My Grandfather did over heat the motor to the point he made the insulation on the cowling smoke. He was also horrible on maintenance so the carbs were probably horrible when the motor blew.

The only real problem I see is the Starboard top piston is melted on the lower left edge. I am thinking a hone (maybe a slight boring) and new pistons, carb kit, water pump, and we should be good to go. Let me know what yall think.

Here are the photos of the cylinders to go off of.

I dont really see anything wrong with cylinder liners but starboard pistons look like they had water entering cylinders(steam cleaned) due to bad head gaskets or blown divider plate gasket/s or defective divider plate. I would tear it down and check cylinder bore and if within specs and pistons mike out, slap some rings and gaskets on it, service fuel system and lower unit,service/check elecrical system and go for it.

The piston in the first photo is at TDC. Should I be worried about that little piece missing from lower left edge of the piston head??

Did you run any compression tests??? Before you took the heads off? I would be tempted to re-seal it with the old gasket and see if there is compression. No telling how long it has been that way but there is evidence of water getting in....... how are the cylinder walls?

It is common practice to replace just the single needed piston on a 2 stroke.

I looked at picture with photo editor and yes it will need replaced as it has severe erosion damage. You may have to replace all three on that side but you wont be able to tell till they are out of block....ps that a 83 or newer motor due to gasket type...

The heads were already off when the boat was handed over to me. I was thinking it needed replacing but I thought I would ask here first.

What could some reasons for this? I am thinking the over heat and a lean condition but I could be wrong. What do yall think.

Thanks for the quick replies. I am sure I will have more in this process.

Almost but with a different twist. You said overheat AND a lean condition. I'd say a lean condition CAUSING overheat (you mention possibly horrible carbs in your first post...that may be a hint)
