No spray at all coming out of the holes, with either muffs, or submerged in bucket. the alarm sounded after a few minutes of idling, then I immediately shut down. Also won't idle worth a darn!

debating whether to change out the impeller and/or water pump and if I need any special tools? the manual talks about a Seal installer? a novice here... don't want to start something I can't finish!

Check the compression first to make sure your idle problem isn't the result of an overheated engine. It may have scored a cylinder or burnt a head gasket. You really don't need any special tools to replace the water pump impeller.

You shouldn't need any special tools. A few wrenches/sockets, allen wrench. You are not changing the seals in the lower unit, just the impeller or the whole water pump, and a gasket or two.
