350 Magnum overheating

Hey guys, I have a Dr. friend of mine that bought a 1993 Celebrity 208 boat with a 350 Magnum Mercruiser in it. He is definitely not a boat person. I recommended the boat because I know the history of it and it has always been a great boat for the previous two owners, who, BTW, are boat people.
Anyway, he says he went out a couple of weekends ago and the boat overheated. From the way he describes, it overheated pretty bad. Temp gauge read 250, but engine bay was smoking and smelled like burnt rubber. He finally got it shut down and was towed in. He asked me to take a look at it because I seem to be the fixit guru in the friends circle. I just started it up and the engine runs smooth and does not overheat on the muffs, but I do smell a strong rubber burning smell coupled with what sounds like a rubber bushing or something going bad. The smell and squeaking sound is coming from the front of the engine. I took the belts off and they appear ok. I did run it briefly without the belts to isolate any bearings on the accessories and the squeak was not present. Could it be the water pump bad causing this problem? I detest inboard/outboards and have owned outboards only after having one inboard/outboard many years ago. The foot was replaced two years ago with a brand new unit, along with all of the joints and seals in the rear.

Is this a Alpha or Bravo outdrive? If it's a alpha, pull the drive, inspect and replace the impeller and pump housing. If it's a Bravo, remove the belt off the seawater pump. Pull the pump housing and inspect and replace the impeller.

Hearing a squeal while the engine is running with belts, and no squeal without the belts, then my guess would be the water pump. While the engine was running on the muffs was there good water coming out the exhaust?

Now with the water hooked up to muffs and water turned on, water should be spraying around the sides of the muffs. If water is spraying around the muffs and water is coming out of the exhaust without the engine running, the impeller is toast. Make sure to find all the pieces.

once you get the boat issue diagnosed, a few things will need to be replaced. the two rubber exhaust hoses and the exhaust flappers should be on the list because they are now shot as well.

It is an SE 116 sterndrive. I believe that is going to be comparable to an Alpha? I was working on this thing this AM after being up for 20hours and on my third night shift. Got some rest today, but have two more night shifts to go. Will continue to tinker with this until it is right. I will start by replacing the impeller and water circulating pump and drive belts. There was water coming out the top of the outdrive with the muffs on, water on, engine off. With engine running, water on, very little water coming out of the exhaust, but did have some spray. Once I drop the foot, I will know how many pieces I need to go looking for.

Yep your impeller is toast and as Scott mentioned, your hoses and exhaust flappers are probably gone as well

What is this? It was lying in this spot when I dropped the foot. I have never seen anything like this before and can't find a spot where it goes.
