98 Evinrude 25 2 cyl water tube help

I just acquired a 98 25. Model e25recb. It had overheated enough to lose compression due to the head gasket failing. $85 later it has compression and I can pop it off on fogging oil.

I noticed that when I pulled it it was really stiff and would squeak. So I pulled the lower unit and found a water pump housing that's been melted to the point of it crumbling in my hands.

Now I've found the water pump kit and everything I need except the upper water tube "washer". I can't find it anywhere online and my local supplier all things outboard can't get it either. Can I use something else from a different model in it's place? I'll try to include some pics of the melt down so you can see what I'm dealing with.

Anyone? All my parts will be here Monday and as of right now I can only find a picture of the part but no measurements.

What pump kit did you order?

On the stiffness and squeaking, have you looked at the pistons and rings? Water pump washer may be the least of you problems. That motor is really cooked.

I ordered a full kit (393630) for the water pump and as it sits right now I'm up around 105psi per cylinder but that's with a fairly weak pull as it's currently on the shop floor, I need to build a stand for it.

The cylinders had a few wear marks but nothing showing signs of damage from overheating.

The squealing noise was from the melted spacer tube rubbing against the drive shaft, with the lower unit off that noise is no longer there and the lower unit itself is nice and quiet.

I just need some guidance on this washer as I'd rather not take a chance and ruin a perfectly good outboard.
