I am a nice guy, but not a mechanically inclined nice guy. I let my normally responsible Brother-in-Law borrow my 2000 Caravelle with a Mercruiser 4.0 Alpha drive to take his wife and kids to lake. When he brought it back, he told me he accidentally loaded the boat, and pulled it to the top of the ramp with the MOTOR STILL RUNNING. It ran for about 3 minutes out of the water.

Sooo..

Is my impeller junk? And how difficult is it to change? And how much should I expect to be out of pocket? Any info would be greatly appreciated.

After about 15 seconds the impeller was toast. Now the housing is probably toast also (melted inside and should not be trusted to seal the drive oil out or the water in). Your B-I-L is in to you for about $125 to replace the Whole Water Pump not just the impeller. It is not a hard ordeal and you can probably do it. DL the manual at the top of the page in the stickys. Or you can take it to a shop and it will cost about $150 for labor to do it for you. Plus parts.

You will also need to check the rubber hoses that couple the exhaust to the Y-pipe. They are probably melted (inside) from the exhaust not having any cooling water in it. If they feel soft that are probably bad, and you can NOT tell from looking as they destroy from the inside. So there's hoses and elbow gaskets too. For sure the flapper inside the pipe are melted and may have fallen down the pipe. This requires engine pull to fix if so.

Tell B-I-L to get his own boat next time.

So his oops is up to about $200 in parts alone. I would not run the boat until this is fixed. If the coupler hoses go bad they will fill the boat with water.

For sure the flapper inside the pipe are melted and may have fallen down the pipe. This requires engine pull to fix if so.

If the shutter came apart, you should be able to remove the pieces by removing the outdrive. Should not be necessary to remove engine.

The engine didn't overheat after 3 min without cooling water and it didn't fry?:eek: Not only that, but he probably had the drive all the way up, so your u joints took a lickin too. Hope your BIL has some deep pockets.

YOU should be out of pocket $0.00. If your B.I.L. is a stand up guy, HE will be out of pocket several hundred bucks at least. Depends on the extent of the damage, and the cost of labor in your area. Marine mechanics in my area charge $120/hour. At that rate, things get spendy pretty quickly. Add a few Benjamin's for parts too.

Go Launch your Boat, and Fire it up in the Lake,and see if it still runs without Overheating. Also see if you have a Check Stream.
It might still be OK. This sort of thing Happen all the time.
