So I struck a rock pretty hard with my 18' Larson with a 3.0 mercruiser and alpha one gen one out drive and I lost all thrust. I trolled my way back and disassemble it yesterday and found the driveshaft was snapped off right at the oring groove just above the impeller. Well I went ahead and ordered the driveshaft and started taking it apart and wow it looks like a pain! Do I have to remove the propshaft to get at the nut on the end of the driveshaft ?I was hoping it was going to pull out but it's not looking good .Thanks for the help in advance!

Yes, the propshaft needs to come out. You're also going to need the pinion height tool and the top bearing shim height tools to set the new shaft up...

Do you have the genuine Merc service manual...?

No I don't have the manual. Anyway to get it online? I doubt I'll be able to find those tools locally. And work arounds or can I manufacturer something? Thanks for the help !

Most people find it cheaper to buy a new outdrive than buy the tools needed to rebuild an outdrive just one time. Either that or take it to a mechanic who owns the tooling and a modicum of training. I came to that conclusion doing the math years back with an Alpha 1 that needed shifter work. There is no cheap do it yourself path.

Listen to Rick. I was a Mercruiser dealer for 30+ years. Taking apart a lower that has been together for some time is no piece of cake without the tools. You have to drill out the rear spanner ring because they gall out the threads if you try to unscrew it with the tool and impact wrench, then you have to pull out the carrier, there is a special puller that Mercruiser does not make and you will probably need a torch to heat the case, the pinion nut holder and the shimming tool for the vertical shaft as Chris said before. The service manual is good but never says anything about corroded parts.
Order a new after market lower and get it over with.

Ok guys thanks for the advice! I enden up calling the only boat shop in my area and to my surprise they had all the tools and offered to pull it apart me! I brought it up and within 10 minutes and $10 later he hard it all apart and told me that I didn't need the special tools if all I was changing was the shaft! I swapped it out this am and minus the needlecage bearings falling out it went very good. I should have it in the water sunday! ! !! Thanks again guys
