Have a 1998 120 force.Since the lower unit and the external parts are suppose to be mercury, could you replace the power head with a 125 mercury unit ,using the same parts off the 120 force???

nope
basic designs are wildly different.
the force motors were all based on the chysler design. not a lot of interchange with the brunswick designed stuff.

The 1995+ Force 120s used a Force powerhead on a Mercury leg. The only differences may be the adapter plate and hood & pan. I'm not sure, but I believe the crankshafts were made to use Mercury's driveshaft spline. This was all done to consolidate more major assemblies and thus reduce cost. Up thru 94 they had few common parts.
