At the beginning of summer I had a running boat... I took a week off, cleaned her up, added some new graphics and docking lights... Changed the fluids, etc... I was only able to use it 4 or 5 times when a whole bunch of things happened... Somehow I think they were all interconnected... I took on some water and the boat was back heavy and when I realized something was wrong, I backed off the throttle and the engine ingested some water... I had to be towed back to the dock because the motor was hydrolocked. I got all the water out and changed the oil. I took her back to the lake and fired her up and ran it at the dock for about 20 minutes or so to get it up to temperature. When I turned her off, there was a constant stream coming in through the transom... I think I knew then what the problem was, but was in denial. I bought this boat 6 years ago from someone who abused it. I have been playing with it ever since. From the dirt lines on the inside of the transom, I think it had standing water in it at one point.
I have read many posts on fixing this problem and am ready to tackle it. I am going to use epoxy and biaxial cloth from US Composites. The transom is 2" thick in the middle portion. I don't know if you can tell from the pictures, but there is a area in this middle between the two center stringers that is two 3/4" pieces of plywood laminated together. The outside hull and inside portion of fiberglass make up 1/2" My worry is being able to fit a new laminated piece of plywood back in once I get all the bad wood out... It looks pretty tight. I am thinking I may need to cut some floor out or the upper fiberglass shell to get it back in... I know I will have to cut some of the floor to get the whole transom out. Any thoughts or ideas? Also, I am doing this in the garage, but I am worried about the cure time because of temperature. Can epoxy cure too slow? What issues can it cause? I will try to document my adventure. If I get through this, I am going to try my hand at upholstering some of the areas that need attention and replacing the carpet... I have touched just about everything on this boat...

Got in to the mess today... I noticed some odd things about the way the transom was built at the factory... 1st the cutout for the drive was miss cut. It looks like whoever did it, was cutting pointing the blade to the right (from behind). You will notice the holes for the transom bracket bolts are barely lined up on the left side. Also, the 2nd plywood doubler is cut bigger on the right and is not backed up against the 1st piece. It is a single thickness on the top right, just fiberglassed in place. It seems like it should match the area it is laminated to...

What would be the best way to fix the stringer on the left? I cut down to good wood which leaves a gap between it an the transom.

Is it o.k to cut a piece of the deck to access the transom and patch a piece back in?

See how the top right is not butted up against anything. Why would they glass in a piece that is too big?

This was the easier wood to remove... They rest is hard as a rock... How long does it take for wood to get this rotten?

Getting there... This is slow work... What tool works best for removing the old plywood?

Can't wait to get all this old wood out... I ended up removing the side panels to make it easier to access the area.

Holgo, Good work so far. From the looks of your offset, I believe some one else has been in there. I just can't imagine CC doing a job like that. They would use a drill & cut template. (which you'll need also, dealerships have them) Although, I never got to my transom on my project, I did do a lot of rotten wood digging like you.
".. what is the best tool use?" I used a cheap electric chainsaw (after a lot of manual work)
Works great on soft wood, foam etc. and does not cut into your hull and saves a bunch of labor & time.. My Restoration Project

...bought an air hammer today and oh my god! It cuts through the good wood so easily! I haven't had to much time to play with the project until today. I just about peeled all the good wood away in about an hour. I kept the chisel blade parallel with the transom and it didn't touch the outer shell at all... I have a little more to do and then cut out the new pieces and wait for warmer weather... Progress!

I don't know how long I have been working on this... A year? I have finally finished everything and am going to go to the lake and see if she will start... I have replaced the transom, transom housing/bracket w/ new rams, bilge pump (1100 GPH), new shift cable, all new hoses, trim lines, thermostat, synthetic oil in the foot, new carpet, gauges, stereo, pop up cleats, carbon fibered the vent cover (have blue LED strip lights under them that "glow" at night), new Chris Craft logos, and probably sone other stuff I have forgot about... This winter I am going to try my hand at upholstery... I have a heavy duty upholster sewing machine that was given to me... I also need to re-carpet a little more but ran out of carpet... I am a little nervous about turning the key. I have put a little oil down each cylinder and rotated the engine. I have also primed the oil pump to get a little oil pumping through the passages..

I'm in the midst of an almost identical project, an '84 Glastron SX190. My plywood was exposed on the inside, so was easy to access. I had all the plywood out in ~3 hours.

In addition to replacing the plywood (with Seafoam) I'm also converting from OMC stringer to Merc gen 2.

I've made a full size wooden mold of the opening, including the angled steering cutout. I'll bolt that against a laminate coated board on the outside on the X dimension. Then I'll glass in the open space from the mold the the OMC opening edges.

I've fit plywood on the inner sides 1?" back from the glass (total 2" thickness), then fit more laminate board on the inside face. Will coat the form board with release agent, then mix & pour the Seafoam in.

I'll try to post pics it and will be much easier to visualize.
