I would start cutting the rest out and restore it all at once. If you take the floor and stringers out you can tab the transom to the bottom of the hull properly. If you try and put wood in as is there is a possibility you will be pulling the transom out again since it will start sucking water up from the rest of the rotten parts of the hull that are touching it.

ok thanks guys , any ideas on what tool i should use to cut the floor out ? would like to keep it in once piece so i can possible reinstall the fiberglass floor back in

Transom is sealed and used Mat between my 2 boards for better bondage..... no puns needed ,,, OK just a few

How did you clamp the two pieces together? Did you use a HEAVY coat of Resin to bond them together?

I screwed them together with some 1" screws probably thew 10-15 screws in there and just heavy enough to soak the fiberglass matt

Did you pre-coat the wood before soaking the mat? The wood is going to suck up a lot of resin also.

Ditto on soaking the wood first, and hopefully you used screws around the perimeter and about 2 inches from the edge. Not sure 10 15 screws is enuf. they should be only about 4" apart sooooo, i'd think more like 100 screws for a transom that size
