impeller damage

ok, heres the story, got a 8HP chrysler outboard from a friend, I traded him 15HP because I wanted something a little more managable for my boat.. Anyways, I went to take it out today, it started great got half way across the lake and she started bogging down, and eventually died. pulled the cover and the head was discolored, and of course it was overheated. tore it down and the impeller was in pieces and the head gasket was blown for both cylinders from the cylinder to the water ports. I was wondering how much damage can be done to an impeller by starting it out of water? I did do this and wondered if this is what destroyed it because I knew the engine was fine last year when the last owner used it. also, inspected the cylinder walls and such and dont see any obvious damage, what damage do you think I could have done that is not visible with a glance? thank you for your time.

If motor is not seized, should be ok.<br /><br />No water start can destroy an impeller, especially if it is old.<br />But the impeller could have been in pieces when you got it.

Been there done that Don't ever start your motor out of the water .it only takes about 5-20 seconds to destroy a dry impeller. a new head gasket and a new impeller and I hope your back on the water also check the impeller housing too, that was my last problem. good luck

Mate you should know.. not to run motor out of water, you can pull a motor down and know what your talking about and you dont feed it water big no no . I might sound a bit harsh and i dont mean to be.You just swaped motors and ran it on the lake did not check pump witch is the basic item WHY.

well, I agree. I swapped with a friend who said he just had it out and ran fine, SO, I assumed i would be ok. and well I am a Driveability Technican and Diesel Tech at a Ford Dealer, so I am well inclined mechanically, but I guess I'm not too familiar with Rubber impeller's :) all the ones I work with are still or plastic. I have always heard not to start it without water, but I've seen alot of people start their engine before putting it in the water, and also have seen a few marine tech's do this as well, so I figured, if they can do it why cant I :) oh well, Thanks for the stiff shoulder, sometimes we all need it.

well, I put a new impeller in it, milled the head down flat again, replaced the head gasket, drained and filled the lower unit and tested it out in a barrel of water, she pumped water great and ran great, took it out to the lake, did some fine tuning on the carb and she runs like a dream, Thanks Folks for all the help, it's just hard to believe this little 1.5" impeller cost 26.00 but hey, whats it matter when you are enjoying yourself.
