This is the first time replacing the impeller on my 1986 mercruiser alpha one. Everything went fine but the old water pick up tube was melted and the new impeller didn't just slide into the housing i had to twist it in. Is this normal? Here is a picture of the old stuff.

I never changed one on an Alpha drive but the omc impellers fit very tight and have to be twisted in.So i bet its good to go.

The vanes on the impeller are almost flat against the housing on one side. The vanes extending and flattening and sealing the water on either side of the vane is what makes the pump pump. It's quite normal to have to twist them into place. It's also advisable to lube the impeller with some liquid dish soap to ease the assembly.and lubes the impeller a bit when you first start it.
The reason that plastic tube is melted is because the exhaust was to hot due to lack of water.......... beacuse the old impeller wasn't pumping enough. From the looks of it, you were probably overheating.
