68 johnson 20hp, started up yesterday, lots of smoke, remix fuel today, found quite a bit of gear oil in garbage can. Pulled drain plug and about a 1/2 cup of water came out first. Then saw oil coming out of crevices I don't know what they are. Is it done for? I did find there aren't any o-rings in fill/drain plugs.

Motor looks completely normal to me. It's a 2-stroke, it'll smoke. A lot. Some oils smoke less than others, with synthetics generally smoking the least. Also, you'll generally see more smoke in a barrel than on a boat as it gets concentrated.

The oil dripage is unburned fuel-oil, not lower unit oil. It evaporates and breaks down out in the open, but not in a barrel. The synthetics will also give you less of this residue. Might also take some adjustment of the carburetor to a slightly leaner setting - to be done on a boat, not in a barrel...

So, even though there was water inside the lower unit it should be fine? I just never expected that much oil goes into the water, especially after running only 5 minutes. Also, when it sits at idle, the motor doesn't pee hardly at all, I have to rev it up for it to really spray out. Maybe it's my inexperience with 2 strokes or just nervous that I won't make it back from my duck blind.

The water INSIDE the lower unit is a problem. If you monitor it, you can keep changing it to keep the oil clean. The better solution is to reseal the unit. Not a difficult job - lots of posts here on the boards regarding the how-to end of it. A manual is a must, too...

As for the water pumping, do you know when the impeller was last changed? If it's been more than four years, or you don't know when at all, change it while you've got the lower unit apart (if not before!). Perhaps change out the waterpump now, and do the seals after you call it a season...

As for the oil in the water, as mentioned, you may be able to limit that by finer adjustments of the carb mixture knobs...

The emulsified goo is not gear oil, as Scott said. However, if you have water in the gearcase, that is a different subject. It is leaking. But that's not what you are seeing barfing out the exhaust and into the barrel.

IF you have it deep enough in the water and it is not pumping at slow speeds, your water pump is shot. Don't use it that way.

Considering the pump and water in gearcase, you might as well figure on doing a reseal job and water pump at the same time. Saves doing it twice.

You already answered the question about why there is water in the gear oil. Did you not say there are no gaskets or "o"-rings on the drain and fill plugs? Since those points are under water it would be a good thing to have one on each plug.

My 67 9.5 hp Johnson would get water in the LU in just a little while, all it took was new gaskets on the LU plug to fix it up. It hasn't got any water in it for the last 3 years, it had gaskets on the plugs but they didn't hold. You might get lucky and only need new gaskets on the plugs.

I just bought my 22 CID ' Rude, and when I opened up the LU, nothing came out but black water. I have been changing it after every use, and changed the plug seals, and added some stop leak stuff off e-bay. I'm not sure if it is leaking or if it has just taken a while to get all the water out. Shifts nice, doesn't pop out of gear. A lot of guys just change the oil on a leaker every third or fourth time. You have to have water over the cavitation plate 2 or 3 inches to get it to pump water.
