Merc 125 No forward or reverse

The motor was slammed into reverse from forward, then was a no go from there, I pulled apart the lower unit all gears look good there was some black plastic chuncks under the prop when I removed that. Pretty sure these were from the O-Ring on the Carrier Assembley, this was missing (the O-Ring)when I removed the Carrier Assembly. There doesn't seem to be anything wrong with the lower unit.
any Advise would be helpful??????

I assume you looked closely at the shift linkage before arbitrarily ripping the lower unit apart. First thing I would do is make sure the shift slide on the lower port side is moving fore and aft when shifting. Then disconnect and shift manually by moving the linkage by hand. You may have to turn the flywheel while doing that.

Yes! There was water in the lower unit. This is why i felt it prudent to pull it apart and replace the seals. That being said the splines in the prop hub were destroyed this is (was) the problem with the no go. I did assume to much when I saw the water mixed with the gear oil (lots of it) the O-ring on the carrier was destroyed.

Now i am having trouble getting the shift selector in the correct position to get the lower unit re-installed. I was told it had to be in Forward when removed and the put on in Forward. I thought I had it back in the same position as when removed apparently I was mistaken?

Well Simply turning the Shift Shaft on the LU counter Clockwise until in nuetrel and setting the shift selector to Nuetrel seemed to be the ticket!
