Mercruiser Exhaust getting hot

Hi all,
Thanks for the add.
I hope I am posting here correctly; this is my first time.
I have an issue that I need help with.
I have a 1973 18' Starcraft with a 1972 mercruiser 140hp (3.0 GM).
My exhaust riser gets really hot after a few minutes of running it.
Under load, at idle, doesn't matter much.
Longer it runs hotter it gets until I shut it off (but I never run it more than 5-7 minutes,.at my friend's advice).
He has a lot of experience with this motor, and says "don't even turn the key, you are going to blow your head gasket with it getting hot like that".
Note that my engine temp stays at 140° F, even when exhaust gets smoking hot.
At his advice I bought a new manifold and riser.
Installed it yesterday, and no change in the riser (and manifold) getting super hot within minutes.
Water is coming out all 3 exhaust ports, although maybe not ENOUGH water?
I am pretty upset about spending $500+ on new exhaust only to have the issue persist.
His boat with the 120hp merc does not get hot at the exaust riser, and his dad's boat (140 like mine, but a few years newer) does not get hot there.
What the heck now?
I think I am going to pull my lower unit off and check the condition of my impeller next.
Does that sound worth it?
Does anyone else have a hot riser, and just run it?
Guy I am going to get the impeller from thinks hot exhaust is normal, and that if it is pumping water- it is probably not the impeller.

Then dont take any advice from him then . Manifold and elbows run just warm enough to keep your hands on them never hot hot Locate a manual or ask for directions to remove and split the unit You always start with the impeller with no known history or if more than 2 years old.

I don't want to hear hot, i want to hear a temperature. Don't use your hand, you can't hold your hand on 140F unless you a real man, forget about 160F. Get a contact thermometer or IR gun (only accurate if you know about emissivity) hold the IR gun as close as you can to dull black surface on the manifold. Remember the cheaper the IR gun the bigger the average. you 12" apart you shooting a 4 diameter circle, useless.

Those old 140 last forever trust me I know.
