Mercruiser overheated

Was out yesterday on my 22' SeaRay (Mercruiser Alpha one I/O 5.7) for a short ride, about 40 minutes, with a gas stop mid way. We were cruising along fine, until I started smelling a burnt rubber smell. The boat stalled, and we clearly noticed smoke from the engine compartment. I turned the blower on, opened the compartment and everything was extremely hot/smoky etc. No alarms sounded (I apparently don't have an alarm setup..) but I then noticed my temp gauge was maxed out at 220. We got a tow in, and I let things air out for a bit and tried to assess the damage. My guess is that the water pump failed- I should have noticed the temp gauge- but I just don't always focus on that when things seem to be running fine...

I'm curious and anxious to know what I've done and what the extent of the damage is. I'm not much of a mechanic, and would be grateful to hear any opinions/thoughts or ideas from forum members.

This is a real bummer...

ALWAYS KEEP 1 EYE ON THE TEMP GAYGE
check the oil for water/discoloration.
compression test to rule out blown head gasket
determine if it`s a engine/water pump/drive issue

That burnt smell makes me think coupler but you didn't mention the engine revving higher than normal.

Maybe from exhaust flappers or bellows in the engine compartment burning up from no water.
