outdrive help!

Merc 4.3l with a alpha one drive. When I hooked it up to the muffs yesterday. All was good in neutral. I went to engage forward and it kinda grinded while in gear. Same in reverse. But the drive spins free in neutral. I however did ease into gear. Also the motor was idling a little high from sitting all winter. Could that be the source of the sound? Or does the motor need the river water pressure?

with alpa drives never "ease" into gear... a high idle may have a little to do with it but alpa's DO NOT LIKE to be eased into gear

alphas need to be shifted into gear with authority. the dog clutches dont like a gentle hand.

also, without the drag of water, it will grind alot
