Penta 740 lost compression to all cylinders and won't start. Any suggestions?

Hello all, first time poster on this forum, hopefully someone can solve this mystery?!

I've owned the boat for around 12 years and never had any issues until recently! It is used very rarely (1990 boat with ~300 hours on the engines!) which may be some of the reason for the recent issues?

As a bit of history around 6 months ago I discovered a leak in exhaust manifold gasket. This caused corrosion on one of the spark plugs. I tried to remove the spark plug to replace but it snapped off in the block. We took the head off to get to the spark plug which had to be drilled out. Following this we put the head back on with all new gaskets etc at which point the engine started and ran fine...

3 weeks later we started engine and noticed that coolant pipe was expanding on revving of engine. Investigation lead to finding a partial blockage in the exhaust manifold causing problem. This was solved with a brand new exhaust manifold and riser.

Over 2 occasions over the next month, the engine was initially hard to start and then failed to start altogether. It turns over and over almost too easily like there is very little resistance from the engine. To date we have:
- Renewed spark plugs and HT leads
- Fitted a new coil
- Checked timing belt is not at fault
- Checked for oil pressure
- Performed a compression test on the cylinders which shows no compression at all (even on the 4 cylinders where the head has previously not been removed)

Does anyone have any idea as to why this may be or seen anything similar?

Any help gratefully appreciated!

Your note "timing belt is not at fault" has me puzelled. That engine has a timing chain. The only thing that will normaly cause a loss of compression across the board is a valve timing fault. But the chain should not have failed at those hours.

Had an automotive motor that did that.one day fine, the next nothing.....no compression,replaced the motor,took old one apart and found the oil galley to the lifters was plugged up! Regular oil changes also. Never seen that before but I belive that was the issue.no oil no valve motion no run.....

Loss of oil pressure to the lifters will make it noisy as hell but it will still run.

Does your compression gauge work? The chances of ALL cylinders not having compression suddenly is very slim.

Check comp with new guage.
Check for spark?
Check fuel pump pressure?
Like Don said, one or more will have some kind of compression??
Profile? Location? You might be close to someone who can help?
Ethanol?
Soft hoses,collapsed hose?
Check for water in the gas.
