Shifting problem 1984 merc

Went out on the lake today was going a long and had to slow down. Went to speed up and first noticed spedometer didn't work then a few minutes later High rpms and prop not spinning. (thank God someone came by and gave us a tow) Trying to fid out what is wrong? So engine off put it in fwd spin prop stops, then rev spin it it stops, neutral spins with out problem. But when engine on it doesn't engage. Does any one think they may know what is going on?

Could be as simple as a spun prop hub. If you have a spare try it.
At worst it might be the engine coupler meaning pull the motor.
Do you see any rubber dust around the engine compartment?

I also noticed that no water is comming out when I run the engine. Is this related?

When I run the engine with it hooked up to muffs usually water will come out prop and up toward the top of the drive

OOPS sounds like engine coupler.

If it is an engine coupler what do you think it would cost to replace?
