Well if it has no compression, best case scenario would be as you say a bad head gasket, remove the head and have a look. Worst case scenario is bad rings, or piston or both which would require a tear down and honing the cylinder. If its not the head gasket you may be able to get an idea of the condition of the piston and rings with the head off so I think you need to pull the head.
