Transom replacment/repair HELP!!!!!!!

I bought an early 80's model Challenger 2 yrs ago. The boat is in AWESOME condition for the year it is. Floor is in great shape as well as most everything else. HOWEVER, I have done some work on it. I enstalled a bildge pump, controls, motor, switches, gas tank and fixed a few other odds and ends. Had the engine worked on to get it to a running condition. I discovered while taking the motor on and off looking for the HIN # ( long story, but its registered to me, took about 7 months) I discovered that the transom needs to be replaced. I took it out on the water twice and I take on some water. er Enough to say," ah if the battery goes out while I am on the water and I cant pump the water out, I would sink in about 2 hours". So no rowing in. I have researched online as to how to reaplce the transom. What I can't out is how to actually get to the transom. It looks as though I may have to cut the top of the fiber glass body where the motor sit to access this area. Not something I want to do. I bought this boat after my dad passed away and though it would be a fun project, so far so good. Just want to get it floatable safe for me and my kids to enjoy, rather than sitting in the yard. Any advice???????

I'm not sure cutting the top of the hull above the transome is a good idea. I have read maybey one tread;posting on here where that was done.You would normally remove the entire top of the boat; The Cap. It is held on normally by rivets located under the rub rail wich goes all the way around the boat.
I have read a posting on here where the boat's hull was cut above the transome, i will see if i can find it and send you a link.

I been looking on youtube for some videos and found a few. One guy Terry, posted all of his steps, 41, he took to replace the rooted wood inside his fiberglass transom. He didnt take off the top, which I knew I might have to do. But I do not have the man power to do it, nor the tool to put the rivets back in with. So I was looking for another way. I think I found it. Take a look at Terry Boat Transom replacement with seacast videos 6-9, on YOUTUBE. It will show you the area I was talking about cutting. But on my boat I have a metal plate under the motor next to the top of the transom. Which I am thinking once off will be totally open to the rotted wood. I already know what tools I will need. I do not know what kind of sealant I need to put back in the transom. In the videos he even built a little funnel box ontop of the transom to pour the sealant through to the transom. I figure once I take the motor off It will take me about a week to get it all cleaned out and preped for the sealant.
