Volvo 3.0 gs hydrolocking nightmare HELP!!

Ok I have a volvo 3.0 gs with a san juan engineering heat exchanger on it. I am on the seccond engine with the same problem! It is a 20 foot commercial boat that gets used almost daily. It will run fine for days and all of a sudden I turn it over in the morning and bang....there was the sound of yet another starter breaking.....todays bang was the teeth on the flywheel! So the fixes I have tried(many of them several times) are, new manifold, new riser, riser extemsion, new riser gaskets, turning around the stainless plate in between riser and manifold, removing the stainless plate, draining the manifold daily, and the last big fix was a whole new engine.
The same thing happens, pull the spark plug and the number 4 cylinder is full of water, sometimes all four have water but it gets less in every cylinder moving forward. Remove the riser and the exhaust portion of the manifold is absolutely full of water. The engine runs great with the exception of it missing pretty bad on cold mornings until the engine is hot. I dont let it diesel, I back in to the launch slowly, and dont do any hard reverse action. I have tried everything every mechanic in town cant fix it, and a new engine couldnt fix it. Can it be the 270 outdrive? One thing that I have stumbled across is a siphon break, this engine is not equipped with one. I never shut the motor down when its hot, I just don't know!!!!

Can it be the 270 outdrive?

Here's the problem, Volvo never used a 3.0L GS with a 270 outdrive.
Either your engine is wrong, or your drive is.
Does it have a year?

My guess, is the boat is too low in the water and you are getting water into the manifold when the engine is off.

I may be talking out my rear on the outdrive! I just threw that number out there, I thought it was a 270sx but I dont have it here to verify. It is a volvo outdrive, I will check on it tomorrow to get the exact number. Apparently the previous owner never had this problem. I remember reading somewhere I needed 13 inches from waterline to top of manifold. I know I have that, but it is close! Is the "siphon break" needed for this application? The guy I bought the boat from has several boats most of them run volvo 41 diesels with duoprop outdrives, I know someone stole the original outdrive off of my boat and he had this outdrive laying around. Back to the engine.....It has a volvo pulley driven jabsco style water pump pulling water thru the outdrive into the exchanger.... I also want to say I had this happen on the trailer with the muffs on. But honestly i'm on starter number oh....15 or so in three years.

Still a lot of information not known. Salt water use or fresh water? Year, Full model number or even the Volvo serial number of engine and outdrive. What type of commercial vessel? There is a night and day difference between a 41 with a DP and the 3.0GS with the SX outdrive. The only thing similar is the name Volvo Penta.

Oh I know the big difference I'm wondering if the guy pulled a gas package out replaced it with 41/dp(I know one of his boats had a 350 in it). Then in a pinch installed an outdrive on the back of this boat without doing homework. I will get both serial numbers tomorrow as well. Its 100% salt water use, on a commercial crab boat. It has a pulley driven vickers canister hydraulic pump. An average day consists of a ten to twenty minute warm up, then a half hour run at 3200, pulled down to an idle hydaulics turned on, then it idles in gear for ten minutes or so while I haul gear. This cylcle is repeated several times during the day and the run time varies on where the pots are. I'm no slouch around a boat either, I have a 100 ton masters license, and spend about 250 days a year on the water. I need to learn more about I/O's, but I maintain and service my other boats without problem....this boat is just a pain in my butt! Can a 270 outdrive be mated to the 3.0gs and if so would that cause problems with the coolant system? Oh yeah and it is definetley salt water in the cylinders, I did the taste test! My homework tomorrow will be serial numbers! Thank you for the tips!
