Yes another noob needs transom help question

This is a 1980's gamefisher tri-hull
Im trying to figure out the best way to fix this. How far should I cut this out?. The transom plate was hiding the damage. Im still thinking I want to use the plate because I want to go up to a 10-20 hp motor from the 7.5hp I have on it. The boat is able to take up to a 25hp. How many layers of wood should I use? Any idea's would be helpfull.

This is the plate that was on the transom just reversed.

Looks like it should be a straightforward fix. Remove all the ole' lumber and replace. Probably cut the top cap off and dig out from there. Seems that it's ( the old ply ) covered in resin and glass so try and save what you can of that. Just guessing that a couple of layers of 5/8" ply will replace what is in there. Sort of like stuffing a new letter in an envelope - best I can come up with. Clean, clean, clean - and do it again. Resin doesn't like to stick to dirt and crud. :D

What up man, I had the same problem with a '70 sidewinder. Try researching a product called sea-cast, 3 times stronger than wood and 10x's lighter, Dont use wood!!!! new technology is sick!!!

Ok Seacast wont be a option. It will cost almost $200.00 for the amount I need. I spent some of the day today getting the rotten wood out and had to remove most of the inner skin out due to it flaking pretty bad because of the transom plate shown above. Does anyone have any other ideas? The biggest motor the boat will ever have is a 15-20 hp motor. Here's what it looks like now. Any suggestion will be welcomed.
