Good way to blow a motor by not really knowing anything. Over 5k is going to break something.

Most tachs have a switch on the back to set number of cylinders. Yours sounds like it is set wrong and or the tach isn't any good. All your questions on the forum, to get real answers, require real data. A good tach is definitely an essential requirement. Actual GPS speeds are another. And verifying your gear ratio is a no brainer and is really easy. I like Scott's 10 revolution of the prop method as it makes it really easy to be certain.

GPS speed these days is a snap - get an app for your cell phone, they work great.

Pull the outdrive and start counting.

Check the tach settings and verify it's reading in the right range. Just replacing it seems silly.

Turning the prop is going to be a problem since you have to turn it backwards from whatever gear you are in and it will want to turn the water pump impeller backwards. Best to turn the input shaft if you can and make sure you rotate it in the same direction as the motor turns.

You turn the input shaft and count turns on the input shaft to make ten turns on the prop.
