1995 E70TLEOR wont run

Hello everyone I am new to the outboard repair world but I am pretty good with low voltage and 2 stroke engine repair. I purchased my first boat, motor, and trailer. When I purchased it ran in the driveway on muffs for 20 min and everything seemed to work fine. When I got it out to the water for the 1st time she wouldn't go over about 3500 rpm and felt like she had alot more to give but just couldn't get up to plane. So I took her home and decided to change the spark plugs and ran some sea foam into the carbs. Because I thought maybe they were a bit gummed up. I took it back out and it got up to 5500 rpm at almost 27 mph for about 20 min wot. Came to a fishing spot and idled down and turned the engine off fished for an hour and when I cranked her back up I had the same symptoms I had before I did the work. So I took it back home and decided to do a carb cleaning and kits. Purchased the seloc manual so i can do everything to spec. Rebuilt them and reinstalled them. While I was doing this I decided to do the inline filter and it was full of junk so I did the vro diaphragm as well. I also did the clamps on the fuel bulb because they were loose. In the meantime while I had everything apart I did a compression check and found out my top cylinder was low. 70,125,125 from top to bottom. This got me extremely upset because I wouldn't have purchased the boat If I knew this. But it's too late at this point. I purchased this and now I'm stuck with it. I decided to do the head gasket so i can see why i have low compression and i believe the piston rings are shot in my top cylinder. It's got some small scratches and the piston rocks back and forth when I move it by hand.
So I put everything back together. Vro, checked all the hoses and connections made sure theres no leaks. Put back in the carbs after making sure the floats are parallel and they have a 1 and 3/8 drop. Went to start her and she ran for about 5 to 10 min and then shut off. I turned it back over it ran for 8 to 12 seconds and turned off. When I crank it and put it in gear and give it gas it stays running but as soon as it goes down to idle it dies. I checked spark on all cylinders and it jumps 7/16. I believe spark is good. My primer ball is nice and firm and pumping it while it's in idle makes no difference. I'm lost for words and actions at this point. I'm sorry for the long post I just want to make sure I covered everything I've done up to this point. I could really use some help guys thanks.

Sounds to me you lost a cylinder. Did you do a second compression check after the head gasket?
