Cracked transom back plate

I installed a transom assembly A week ago. I read the transom can compress and to retorque everything a few days later. I heard a pop on a lower bolt. Which I know means a crack on the plate because that happened to the last transom assembly 2 weeks ago. So i bought a new one. I wasn't even at 20 ft pounds. Do I need to replace this transom backplate for the second time. Or is there a way around it or will it still work. Transom wood is solid with no signs of rot. ... Really really hoping this will work still

Your problem is the inside surface of the transom is not flat

Remove plate and use a steel straight edge to find the problem areas
