1996 ev 25 hp 2 stroke not peeing

Picked up a nice motor 1996 evinrude short shaft model number e25teeda. I noticed it didn't pee right away. Wouldn't see a stream until 20 seconds or so after starting. I've run a bunch of these and always had them pee right away. I dropped the lower unit down and inspected the pump. The impeller had deformed tips as if they were melted from previous owner running dry. Fair amount of rubber smeared in the impeller cup as well. I shot compressed air up the copper water tube and felt a nice flow of air from the telltale. When I did this a lot of water emptied from somewhere up above like it was trapped or something. This was a good 5 hours after running it. I bought a cheap pump kit(complete with housing) from Amazon in attempt to fix this quickly. Upon restarting the motor after pump install i have no water coming from telltale even after running above idle speed for half a minute or so. I witnessed exhaust like flow coming from the telltale no water. I know I should get an oem pump kit in there but the similarity of the symptoms has me concerned it might be something else. Open to suggestions. Thanks in advance for your time

Nothing wrong with Amazon waterpumps , bought them for 3 outboards so far , no issues

I would check your work in installing the new pump. Usually you would be putting soap on the impeller and housing internals so the impeller has some initial lubrication upon first start.

Also, you may want to flush the cooling system with a de-scaler solution. I have a 1980's 25 HP that was getting poor cooling flow as you described. It would actually over-heat at idle speed; weak telltale stream and exhaust water. I ran it in a large bucket of de-scaler solution for a while and it has been fine since. I was going to replace the impeller, but have not done so as yet . . . 4 years later

some have reported the brass core spinning free... myself I never had problems with China impellers .... Maybe it was just China bashing

This kit seemed especially cheap. The housing was 3d printed. Anyway I ordered an oem kit and will inspect the upper copper tube grommet when I am in there.
Was run on muffs as I have done with countless other motors without issue

That is something I had not considered . I wonder how many of those had been run dry . I do carry a spare pump kit on the boat as it only takes a 10 and 14mm spanners to do a pump job ........provided one can get to firm ground to do the job .

put my inspection camera up inside the exhaust tube and the grommet doesn't look too good. It's a short shaft motor so it's not too far of a reach to get up in there but i am sure it will prove difficult to do. Has anyone accomplished replacing the upper water tube grommet without pulling the powerhead

Nevermind. Upon closer examination grommet is good to go. Nice tight fit to the water tube. Hoping it was just a junk pump. If this doesn't get the water flowing out the telltale i am not sure what else to do. Lower unit housing under the water pump is mint with zero corrosion or pitting so should be making a good seal. Tested air pressure up the copper tube tons of airflow from the telltale. I'll report back after the new oem pump is installed

Make sure that the water tube is slipping into the grommet on the pump and not hanging up on it . I have recently seen where the tube pushes the gromet down into the pump outlet and all but block the outlet . There was a large burr on the end of the tube that needed dremeled off . This was real sneaky because when the lower unit was removed the gromet popped back up and looked OK

I have that motor....interesting pump on that, in fact we had someone a year or so ago that had a super hard time ordering the right pump kit. Seems the info on some part sites are incorrect.

For me, buying any JohnnyRude outboard parts I go OEM first....then Sierra if I can't find in the oem. After that I go used.

I buy the aftermarket stuff for lawnmowers, generators...trimmers and it's mostly adaquite. Just not the outboards.

It was usually recommended that way on here but there seems to be a changing of opinion.

All's well that ends well...as they say.
