77 85hp johnson water flow issue

just recently picked up a boat that hadnt been used in a year. first thing before even trying to fire it up i dumped the gas tank and flushed it out. second i drained and refilled lower unit and then replaced impeller, housing and all seals. added gas and she fired right up in a few seconds and idled smooth. after about 30 second i felt cylinder heads and they were getting really warm so i shut her down and pulled lower unit to recheck pump and tube allingment. all looked good so i put the hose to the intake tube and had good flow out of bottom of cylinders as seen in this screenshot from my video.

next i put the hose to bottom of each cylinder(not at same time) and had the same kind of flow out of the other cylinder as i did when it was hooked to intake pipe. reinstalled lower unit making sure tudes were allinged and seated. fired her up and and same result as before. crankcase cover is cool but cylinder covers getting hot. heres the flow of left side while running.

i have videos but it wouldnt let me upload them. so my question is. where should i start? possible blockage somewhere? i have not replaced the thermostat but i figured with the hoses pulled off bottom of cylinders its basically taking it out of the picture for now. any help appreciated.

sorry for the dbl pic. not sure what i did wrong there.

also wanted to say i was not using muffs on it. had lower unit in a tub of water with fresh water running into it.

Was the water 8" above the impeller ?-----Yes the exhaust cover stays much cooler than cylinder heads.----Test the overheat warning horn next.

water level is a good 4 inches about the trim tab. horn was tested and works. it has not gone off while running cause i shut it down as soon as she get hot. have parts ordered to install tell tale tube but wont have them till next week sometime. should i run her and see if alarm goes off at idle or that not a good idea? left side takes longer to get hot. right side top gets hot the quickest. when i say hot i mean you cant keep your finger on it hot.

Well----8" above the impeller is 8" above the impeller.----If you think 4" above the trim tab is good then good luck with it.

Get that thing on a boat, on the lake before you panic. It may not be "broke".
I learned a long time ago that those things don't make sense sometimes. That was when I used an outboard gasket on a 90hp OMC two-stroke IO. A huge learning experience, I must say.

i didnt say i thought it was good i was simply saying what it was when i was running it. is there ports higher up? here is how she sat when i was running her.

is there ports above the water line behind those small covers?

Think about where your water pump is.
The water line needs to be well above the pump so the it’s completely submerged.
