flip flopping reverse gear to forward

forward gear on my 63 18 hp evinrude looks kinda bad. i was in process of resealing the l/u when i discovered this. this is a freebie motor that i do not want to spend a lot of money on. can the reverse and forward gear be switched? i haven't paid much attention to the direction of the teeth but i do know there was no damage to the reverse gear. i'm at work now and plan to tinker on it this evening. thanks in advance

Hi Brokeboater,<br /> No, they cannot be swapped. The forward gear has a bronze bearing that supports it, while the reverse gear has no outer bearing surface and rides solely on the propshaft. If the gears are bad, replace them outright, as a bad gear will usually take the whole lower unit, housing and all, with it. You can use gears, as a set, from many different model years of 18-25hp starting about 1957 to early 1970s. The gears themselves changed teeth configurations, etc., but the basic dimensions remained more or less the same. Try your local boat shops first, looking for any units with the same outtward appearance. Might get lucky and find one with a busted skeg, but good innards. Probably not many frozen/cracked units down your way, but you never know.<br /> I would consider putting a seal kit and waterpump impeller into it as part of the rebuild - you got the motor for cheap, so spend a few bucks on it to return it to life. The 18hp Johnrudes were fantastic motors and there are thousands of them still in regular service. I've got several of my own as regular runners.<br /> Good luck!<br />- Scott

thanks for the reply. i have already got the seal kit and impeller. prop shaft seal was leaking rather badly. not good news on the gears though. the dealer gave me a figure of something like 250 bucks for gears, etc. i think i'll check around and see what i can find in the used market. i'm in a coastal area here so maybe i'll luck up and find something.

Hi Brokeboater,<br /> Actually, saltwater areas are a good area to find SOME parts. Something like a set of gears, which are immersed in an oil bath, may be just fine inside of a crusty looking lower unit. I've bought junked lower units that were corroded badly, and even had to cut the units open with a Dremel tool, to find that the gears were in perfect shape! Won't hurt to poke around and see what you can find... There's also eBay where I've found some good deals from time to time...<br />- Scott
