254B63 is a 1974 25 HP Evinrude, and its a long shaft.

thx alot needs coils should be good after that one more question what is the electric plug next to fuel hook up never seen one there before it says "do not disconnect while running" u can kinda see it on third pic of first post

That's an AC lighting connector. I really don't know much about this feature, but your motor should be capable of generating a small amount of AC voltage while the motor is running, hence the warning. It can be used to charge a battery if you add a DC rectifier. There are several threads on this feature. Here's one for reference...
