I damaged the lower unit of my 1996 force 120. I still have forward but it sounds very bad and reverse is gone. I also damaged the exhaust sleeve. How difficult is it to replace the lower unit. Is it something the average person can do or should I takes it in to be repaired?

I suggest that you get a manual for your engine, it will pay for itself in short order!
Now on to your question, you can change out the lower unit yourself, it's not to difficult to do, but get a manual and study it before you get started and also use the search feature here on the forum at the top of any page to search for and read up about others who have changed out their lower units. max!

It is a piece of cake to change/replace the lower unit.
Remove 6 bolts, remove, install, replace bolts.

Now, if you want to replace all the parts inside the gearcase, you will have your hands full.
