How hot?? What you said. A better indication is, does it pump at all speeds, especially at dead slow idle.

yes it is pumping at idle , but how hot should the discharge water be? if its too hot could this be an indication of a problem with the impeller - i have had outboards in the past where the discharge water is warm but this is pretty hot

Once warmed up, check temp of cylinder head. If it’s cool, thermo stuck open, if finger becomes uncomfortable after a couple seconds, perfect.

You can remove the thermostat and check it in a pot of water on the stove. Check at which temperature the stat opens at, and see if it closes properly as the water cools off in the pot.

9 times out of 10, if they fail, they fail open. It would be unusual to save one once they do.

Once they fail, the wax pellet is damaged. To repair is to replace

I'm still not convinced I have an issue the motor was getting warm I only ran it for about 8min but the discharge water was hot maybe I should run it longer to see if it cools down?

If discharge water is hot, it’s pulling heat out of the powerhead. This is good.

Check surface temp on top of the powerhead, as suggested -- monitor it that way until satisfied it's not overheating. If it exceeds 160F (overheating), it will be too hot to touch. If you can pick up an IR gun, check it with that (operating temp around 140F when warmed up, give or take.)
